How Toyota Developed a Manufacturing System the World Copied
The Toyota Production System (TPS), developed by Toyota’s Taiichi Ohno and Eiji Toyoda over roughly three decades from the 1940s through the 1970s, emerged from a specific constraint: Toyota’s need to compete with American automobile manufacturers who had far more capital, far larger facilities, and far more established supplier relationships. The TPS was the answer to the question of how a resource-constrained company could compete against massively better-resourced competitors — and the answer turned out to be so effective that American automobile companies eventually hired Toyota consultants and studied Toyota factories to try to understand and replicate it.
The timing of the TPS’s development matters for understanding its principles: Japan in the 1940s and 1950s was recovering from World War II with limited capital, limited raw materials, and a domestic market initially too constrained to support the large production runs that made American mass production efficient. Toyota couldn’t afford to carry large inventories (no capital for the investment), couldn’t afford to waste materials on defects (materials were too scarce), and couldn’t afford to build large batches of the wrong products (the domestic market required variety, not the single-model mass production that Ford had pioneered). These constraints produced the system that turned out to be superior to unconstrained mass production.
The Two Pillars: Just-in-Time and Jidoka
The TPS is built on two foundational principles. Just-in-Time (JIT): producing only what is needed, in the amount needed, at the time it’s needed. The kanban system (visual signals that trigger the production or replenishment of specific parts in specific quantities) is the operational mechanism for JIT. Parts are produced and delivered to the production line only when the downstream process needs them — not in large batches that sit as inventory, but in small quantities continuously replenished as they’re consumed.
Jidoka (roughly translated as ‘automation with a human touch’ or ‘intelligent automation’): machines are designed to stop automatically when they detect an abnormality, and workers are empowered and required to stop the production line when they detect a problem that can’t be immediately resolved. The andon cord — a cord running along the production line that any worker can pull to stop the line when they detect a problem — is the symbol of Jidoka. The principle: it’s better to stop the line immediately and fix the problem than to pass a defect to the next station, where it will become harder and more expensive to fix.
Continuous Improvement: The Cultural Foundation
The TPS’s continuous improvement principle (kaizen) requires that every person in the organisation, at every level, is continuously looking for ways to improve their work. The improvement doesn’t need to be large — the accumulation of thousands of small improvements from thousands of workers over decades is what produces the dramatic cumulative difference between Toyota’s manufacturing efficiency and its competitors’. The ‘Toyota Way’ management principle that every employee’s knowledge and creativity is a resource to be developed and deployed is what makes kaizen sustainable rather than a management-imposed programme that fades when attention wanes.
The comparison that most illustrates the compound effect of kaizen: a Toyota factory that implemented 10,000 employee-suggested improvements in a year (a typical number at the height of Toyota’s kaizen culture) against a US manufacturer that implemented 10 improvements from a suggestions programme. If each improvement saves one minute of time or one dollar of material per thousand units, the accumulated savings at Toyota are 10,000 times larger — a productivity advantage that compounds indefinitely. This is the arithmetic of continuous improvement applied to manufacturing scale.
The TPS Beyond Toyota: Lean Manufacturing Globally
The TPS principles, translated into the ‘lean manufacturing’ framework that Western businesses adopted after MIT’s study of Japanese automotive manufacturing in the late 1980s (published as ‘The Machine That Changed the World’ in 1990), have been applied across industries well beyond automotive manufacturing. Healthcare systems have applied lean principles to patient flow and surgical procedures; software development has applied them to development processes through agile and extreme programming; service businesses have applied them to administrative processes and customer service workflows.
The most significant insight from the TPS’s spread across industries: the core principles (eliminate waste, produce to demand rather than forecast, stop and fix problems rather than passing them forward, engage every person in improving their work) are not industry-specific — they reflect a fundamentally better approach to organising productive work than the batch-and-queue, specialised-inspection, management-designed-work approaches that TPS replaced. The fact that these principles have been productive in healthcare, software, banking, and retail as well as manufacturing suggests they reflect something true about how to organise work well, not something specific about how to build cars.
What Every Business Can Learn From Toyota
The Toyota case produces several principles applicable to any organisation. First, constraints produce creativity: Toyota’s resource constraints in the post-war period forced the innovation that produced a system superior to the unconstrained approach. Organisations that treat constraints as problems to be funded away sometimes miss the creative solutions that working within constraints produces.
Second, systems thinking matters: the TPS treats the production system as an interconnected whole rather than as a collection of separate departments to be individually optimised. The sub-optimisation that produces efficient departments but an inefficient system is the cost of not having this systems perspective. Third, respect for people is not a sentiment but a strategy: the TPS’s kaizen culture works because every person’s knowledge and problem-solving capability is taken seriously and developed. The organisation that treats workers as interchangeable inputs rather than as the source of improvement ideas loses the most important source of competitive advantage available to it.
